Start with the decisions you need to make. You may not need to operate every platform yourself, but you should understand the objective, the work being commissioned and the evidence used to judge progress.
1. Turn a business goal into a useful brief
“Bring more leads” leaves important questions unanswered. Write down the service or product, the customer you want to reach, where you can serve them and what should happen after an enquiry.
Use this one-page brief:

You can use the same brief in a course exercise, an internal meeting or an agency discussion. It gives everyone a common starting point.
2. Understand the journey after the click
Visit your own page as a new customer. Is the offer clear? Can you find the details needed to decide? Does the form or call action work on a phone?
Then examine what happens next. Who receives the enquiry? Can they answer the customer's question? Is the outcome recorded?
A marketing report may look strong while enquiries remain unanswered. Equally, a helpful sales team cannot fix a page that attracts people looking for something you do not offer. Review the full journey rather than one isolated number.
3. Learn enough about channels to ask for a reason
Ask why a proposed channel fits the customer's situation and the business objective. What message will be used? What page will visitors reach? What evidence will indicate whether the approach is useful?
Avoid choosing a channel only because a competitor uses it or because a platform name is fashionable. Ask your marketer to explain the plan in terms you can understand.
You can practise this skill by comparing two proposed approaches to the same business brief and identifying what each would need to succeed.
4. Read lead quality alongside cost
Agree on what counts as an enquiry and what makes it relevant. Keep duplicate, unreachable, irrelevant and qualified enquiries distinguishable in the reporting process.
Illustrative calculation, not an ASDM or client result:
Suppose a campaign spends ₹12,000 and records 60 unique enquiries. The cost per enquiry is ₹200. If the sales team assesses 15 of those enquiries as qualified under an agreed definition, the cost per qualified enquiry is ₹800.
Those figures answer different questions. Neither proves that the campaign is profitable. You still need the subsequent sales outcomes and relevant business costs.
The example is a calculation exercise, not a spending recommendation or a performance benchmark.
5. Separate advertising revenue from profit
Return on ad spend compares attributed revenue with advertising spend. It does not, by itself, account for product costs, fulfilment, agency fees or other operating costs.
Ask how a report defines revenue, which period it covers and whether returns or cancellations are reflected. Also ask how the business matches marketing records with actual orders or sales.
Attribution can be incomplete or differ between systems. Avoid adding platform-reported sales together without checking whether the same transaction appears in more than one report.
Your goal is to understand what the evidence can tell you and where it has limits.
6. Know who owns accounts and approves changes
Keep a clear record of the business's website, advertising, analytics and other relevant accounts. Agree which people need access and who remains responsible for administration.
Discuss how work, reports and assets will be handed over if the engagement ends. Use the service's supported access controls rather than making password-sharing the default working method.
You do not need to become a technical specialist to ask for a clear account inventory and an understandable handover process.
7. Compare agency scope before comparing price
Ask for deliverables, responsibilities and exclusions. Clarify whether the proposal includes copy, design, landing-page work, reporting, campaign management and revisions.
Separate advertising spend from the service fee. Identify any other costs and decide who approves them. Agree how the team will raise a problem or request a change.
A useful review discussion can cover:
- What was completed.
- What the data shows.
- What the sales team observed.
- What remains uncertain.
- What change is proposed next and why.
This creates a basis for decisions without expecting every short-term change to produce an immediate result.
8. Choose a course around work you can apply
